Why 3M’s Turnaround Is Becoming More Than a Cost-Cutting Story
For much of the past several years, $3M(MMM)$ ’s investment case centred on litigation liabilities, restructuring and portfolio simplification. Its second-quarter results suggest the next phase could increasingly depend on organic growth and product execution.
On July 21, 3M reported second-quarter adjusted earnings of $2.40 per share, up 11% and above market expectations. Revenue reached approximately $6.5 billion, while the adjusted operating margin approached 25%. Management raised its full-year adjusted earnings forecast from $8.50–$8.70 to $8.80–$8.95 per share. Reuters’ report on the results was published the same day.
The quality of the growth was encouraging. Safety and Industrial sales increased strongly, supported by electrical products, adhesives and general industrial demand. Transportation and Electronics also benefited from semiconductor and data-centre activity.
This matters because cost reductions eventually reach a limit. A sustainable rerating requires $3M(MMM)$ to demonstrate that it can grow revenue, launch relevant products and protect margins, which is not merely reduce expenses.
One emerging opportunity is expanded-beam optical technology for AI data centres. $Microsoft(MSFT)$ has selected 3M’s optical-connectivity solution for certain infrastructure applications. The business is still small relative to 3M, but management reportedly sees the potential for revenue to expand several-fold. It also illustrates how the company’s materials science can participate in AI infrastructure without competing directly in semiconductor design.
US ISM Manufacturing PMI for June 53.3 versus 54.0 estimate
The industrial backdrop provides another bullish factor. US manufacturing remained in expansion territory during June, with the ISM Manufacturing Index at 53.3. That does not guarantee stronger 3M orders, but it is generally more supportive than a contractionary industrial environment. The July market update citing the ISM data provides the economic context.
The principal risk is inflation. $3M(MMM)$ expects approximately $150 million–$175 million of pressure related to oil-led cost increases. Management believes pricing can offset it, but customers may resist additional increases if economic growth slows.
Legacy legal and environmental obligations also remain relevant even though the operating narrative is improving. These obligations can consume cash that would otherwise be available for investment, debt reduction or shareholder returns.

The stock rose about 7.3% on July 21, trading as high as approximately $176 before finishing near $171. The close remained firmly positive, although the retreat from the session high suggests some profit-taking. A constructive technical development would be for the former breakout region around the low-$160s to become support. A close back below that area would weaken the earnings-breakout interpretation.
In my opinion, 3M appears to be completing a multi-year cup-and-handle formation, with the rounded recovery from the 2023 low forming the cup and the shallower 2026 pullback forming the handle. The key confirmation zone is approximately $172 to $178, where the stock has repeatedly encountered resistance; a decisive weekly close above this area, preferably with expanding volume and subsequent support on a retest, would signal that the long consolidation may be resolving upward. An initial objective would be the psychological $200 level, followed by the former 2018 region near $215 to $220, while the full measured-move projection could eventually extend higher but would likely require substantial time. A defined-risk way to trade the setup would be a January 2027 $175/$210 call debit spread, entered only after breakout confirmation, which provides several months for the pattern to develop while limiting premium cost and downside risk. A more aggressive trader could use a wider $175/$220 spread, while a weekly rejection back below the breakout zone, particularly followed by a break beneath roughly $145, would materially weaken the bullish pattern.
The evidence leans bullish. $3M(MMM)$ is combining margin improvement with accelerating organic growth, stronger guidance and exposure to industrial and data-centre demand. The view would be invalidated if price increases fail to offset inflation, organic growth returns to stagnation or legal cash payments prevent the operating improvement from benefiting the balance sheet.
